Many founders assume acceptance testing is a technical gauntlet. It’s not. A solid acceptance testing process is a structured way to confirm the product solves the real problem it was built to solve.

The core question is simple: Does this work the way a customer expects it to? It’s the bridge between “dev done” and “customer ready.”

Start with acceptance criteria

The foundation of any good acceptance testing process is clear acceptance criteria. These are short, plain-English statements that describe what success looks like for each feature, from the user’s point of view.

Think of them as a checklist. You’re not describing code. You’re describing outcomes.

Example: a sign-up flow. Instead of “Test sign-up,” write criteria like:

  • Criterion 1: When a new user signs up with a valid email and password, they land in their dashboard and stay logged in.
  • Criterion 2: After signing up, the user receives a welcome email at the address they provided.

Running tests and handling what you find

This is the moment of truth: running the tests and dealing with what comes back.

A common mistake is telling testers to “click around and see what breaks.” That produces chaotic feedback and makes it hard to decide what matters. Instead, give testers specific scenarios and ask them to record results against your acceptance criteria.

Examples of clear scenarios:

  • “Sign up for the Pro plan, then confirm you can access the Pro-only feature.”
  • “Add three items to cart, apply a discount code, and complete checkout.”
  • “Invite a teammate, then confirm they can join and see the same project.”

Turn feedback into triage (so you can still launch)

Your testers will find issues. Good. That means you’re learning before customers do.

But if you get 20, 50, or 100 issues, you need triage. You cannot fix everything before launch, and you should not try.

Perfection is a great way to never ship. Not every issue is a launch blocker.

Here’s a simple framework we use. Every issue gets one label:

  • Blocker: The app is unusable. Users can’t log in, can’t pay, or can’t complete the main job.
  • Critical bug: A core feature is broken, even if a workaround exists. The product still “runs,” but it fails at something central.
  • Major bug: A non-core feature is broken, or a core flow has a problem that doesn’t stop completion. It hurts, but it doesn’t stop the launch.
  • Minor issue: Cosmetic issues, small layout problems, unclear copy, typos.

This replaces a scary pile of “bugs” with a clear plan: fix blockers and critical issues now, decide on majors, and log minors for later.

A practical triage workflow

Let’s say a tester clicks “Export to PDF” and nothing happens.

  1. Log the issue: Capture steps to reproduce, expected result, actual result. Screenshots or short recordings help.
  2. Reproduce it: Someone on the team follows the same steps. If it can’t be reproduced, gather more detail.
  3. Classify it: Is exporting central to the product’s promise? If yes, it’s probably critical. If it’s extra, it may be major.
  4. Assign and fix: Blockers and critical issues go straight to engineering. Majors and minors go into the backlog with clear notes.

That structure keeps you from making emotional decisions during crunch time. You’re managing risk in a way the whole team can see.

Making the final go or no-go decision

Everything in the acceptance testing process leads to this decision: launch, or hold.

This call should be evidence-based. You’ve reviewed user results. You’ve reviewed bugs. You’ve confirmed fixes. Now you decide if the product is ready to ship its core value.

Your go-live confidence checklist

Before you approve launch, you should be able to say “yes” to each item below.

  • All blocker and critical issues are resolved: Users can complete every core workflow without hitting a wall.
  • The product meets the acceptance criteria: The checklist you wrote is truly satisfied, not “mostly.”
  • Major issues are consciously accepted: You have a written list of known majors, and you’ve decided they won’t sink the first experience.
  • Minor issues are logged with a plan: They’re not forgotten, they’re scheduled.

Sign-off isn’t a declaration of perfection. It’s a declaration that the product delivers on its core promise.

Once you’re ready, make the sign-off explicit. An email or a project update works fine. Keep it simple and specific:

  • The product version being approved
  • Confirmation that acceptance testing is complete
  • Confirmation that acceptance criteria are met
  • Approval to proceed with launch
